Title: Cold start issue

My 79 340 Invader surges up and down rpm wise for about 5 to 10 minutes when you start it cold. It's kinda hard to keep running and easy to flood. After it warms up, it runs great. I have cleaned the entire fuel system including the carbs, put a new pickup on the line in the tank, new fuel filter, and rebuilt the fuel pump with a new diaphragm. Any suggestions?

Sounds like crank seals...  When were they last changed?
